Migration map

An at-a-glance visual mapping a complex, sitewide content migration that helped teams prioritize, plan, and communicate across teams and to leadership.

Situation

The KP Digital Experience org was in the middle of an enormous platform migration. Each product team had a separate roadmap for migration, but there was no holistic visual that clearly showed the status of the migration. Additionally, sections of the site were unaccounted for and we needed to bring those to light.

The organization needed an at-a-glance visual of the migration, including where each section of the website was in the migration process and which content team was responsible for the migration activities.

Tasks

Develop a migration map that gives internal teams an at-a-glance view of the current status of the content migration.

Actions

  • Create a visual map of kp.org sections in Slickplan. Included all centers and features. Each section of the map was considered a discrete project or intake.
  • Validate the map with each product owner responsible for the section.
  • Clearly indicate which sections of the site were unaccounted for in product roadmaps.
  • Work with marketing to print maps for Pleasanton, Pasadena, and Burbank offices and create PDFs for email distribution.
  • Work with CMS architect to align on the process for updating the map when sections/features are migrated to AEM.
  • Update and distribute updated maps at a regular cadence as sections are worked on and deployed to AEM.

Results

By offering a clear picture of the migration and where each section of kp.org is in the process, teams can better prioritize, plan, and communicate both across teams and to leadership.

  • Provided a clear picture of the overall migration process and status.
  • Gave a visual representation of content that is already in AEM and what content remains on Portal.
  • Showed phase of deployment: with marketing content team, deployment, AEM-live, or unknown.
  • For sections not on AEM yet, showed which sections needed work by marketing and which will be migrated as is.
